Situs Group onboarding handoff

For Gera. Everything needed to take Situs Group from "connected" to a working knowledge base and a proven line, in the order that worked at Western Slope. This is the Situs lane page (lane 3 in LANES.md); log every activation here.

Written 2026-09-30 from the onboarding playbook, the Western Slope knowledge session (Sep 15), the code on main, and a read-only check of production the same evening. Numbers below are from that check; times are Mountain.

Short version. Situs has a company record, AppFolio and the leasing mailbox connected, 52 buildings and two users. It has no knowledge base, no phone line, no calendar, and only 185 of about 448 units, because the deeper one-time import was never armed. Your job in order: finish the import, clean the building list, generate the questionnaire from the pull, get it answered, review the entries with Fede, load them with the gold-set loader, prove with the live check, then phone routing. Nothing turns on at Situs without Fede's go.

Go-live checklist (turn-on tomorrow)

Fede turns Situs from supervised (Clara drafts, a person approves) to autonomous (Clara sends) tomorrow. One setting does it, and it flips back instantly.

Willows cannot exercise the rule (too few hosts), so the proof is the next real Situs tour offer, watched.
Situs first email sends on its own (path live, Leasing stays Supervised)live since Oct 31 05:56:41Z (Oct 30 11:56 PM Denver)003Fede's go: "okay let's do the first email proven and live first." Deploy checked on both sides first: web commit 4c7119bab (05:50:58Z) and the inbound Lambda main@4c7119ba (05:49:30Z). Willows proof in the Situs shape (Leasing set to Supervised, first-email path set to Live, 05:54Z): a TurboTenant pre-screener lead for the Willows went through the real inbound door and the production queue; Clara's first email went out on its own at 05:55:17Z (conversation 5e983b70-fa39-4f43-adc6-f62bf0d4d760, record 1a2ad7e9-f21c-459e-b01a-1348989fce36, outcome answered/sent) and landed in the test renter's inbox at 05:55:20Z from the Willows mailbox, subject "Re: Interested in The Willows"; no hold row, no shadow draft; AppFolio guest card 366 created at 06:00:48Z (source TurboTenant). The lead had no phone, so the follow-up text hold was not exercised. Willows restored at 05:56:22Z (Leasing Live, path back to "same as the module"), both read back. Situs: reply list widened from 14 to 16 sources (TurboTenant and Affordable Housing added, 05:56:38Z) so those leads get a first email too; then the path "First reply to a new emailed lead" set to Live at 05:56:41Z; readback: override live, resolved live from the override, Leasing module still Supervised; the Paths page shows Leasing "18 paths · 1 with its own setting". Still held at Situs: the follow-up text and every later reply. Rollback is the same row back to "Same as the module" (seconds, no deploy). Writes went through the same code the admin page uses (the smoke login is read-only). Proof to watch: the first real Situs lead after 05:56Z shows "Email Sent" on the card with no approval card.

Turn-on steps, in order, each with its rollback

Status Oct 31: Clara's first email and the follow-up text now send on their own at Situs (email since 05:56Z, text since 14:43Z). Every later reply is still held for a person. Proof: Willows run 964b75 (prospect 1d619fc3, email 14:33Z, text 14:34Z, no holds). The steps below are the later fully-live flip, a separate ask after a clean week of later-turn reviews.

Staging by channel is not possible with a setting: email and text move together. The closest staging is a percentage ramp (steps 2 and 3).

As of Sep 30 those switches are being deleted from the code: the request budget is always on (#14255, merged), the sync always uses the one-call path (#14341, merging), and the leftover scripts and monitor go in the last two pieces, held until Fede lifts the no-new-PR rule (#14387).Credential attachment on the org; playbook §9 retrospective.

2 · What is left, in order

Each step is done only when its proof is pasted in the log at the bottom. Every command is a dry run unless it says --apply. Commands need the production environment on the shell: DATA_BACKEND=dynamodb DYNAMODB_TABLE_NAME=propflow-prod AUTH_TABLE_NAME=propflow-auth-prod AWS_REGION=us-east-1. Without DATA_BACKEND=dynamodb the scripts silently read an empty local file.

The nine steps with commands and proofs
#StepHowProof
1Fix the three Boise time zones. This is also what breaks the teammates step for Hugo.Property page, or the same path the import uses (#10542). Every home needs a time zone before anything else; Western Slope sent a 7 AM text because of this. All 52 buildings read back with a time zone; Hugo's teammates step completes.
2Clean the building list. Detach the bank, LLC, holding and "DO NOT USE" rows, and every commercial or mixed-use building (out of scope, Fede Sep 3).Customer page → connections. The picker only unchecks these by default; Hugo checked them all. There is no engine rule yet that enforces residential only; that is a fix to build, no switch (see §5).Building count equals the residential count Situs confirms in writing.
3Run the one-time deep import (units, tenants and leases, vacancy and guest cards for 30 days, renewals and work orders, balances and 12 months of financials). The five-stage runner in lambda/appfolio-sync/onboarding-import-runner.ts only runs for an armed account: row CONFIG / ONBOARDING_IMPORT_ARM#<org>#<accountKey>, written by setOnboardingImportArm. Today the only caller is the Willows bench script. Arm Situs, trigger job onboarding_import with {organizationId, accountKey}, and watch PmsImportRecord. The door-count gate fails loudly if fewer units land than AppFolio reports; that is the point. This arm is on the removal list (flag audit page, make-permanent table: verdict-remove); until that lands, arming by hand is the only way, and the sync pause above must be lifted first.Unit records ≈ 448 (or whatever the cleaned list declares); Alton, Lampliter, Carr Street have units; import record shows all five stages done.
4Company settings, once.office_hours, tour.hours (scripts/settings/set-tour-hours.ts), org.timezone, signature (scripts/set-org-email-signature.ts), escalation owner (scripts/set-org-escalation-owner-email.ts --apply). Values come from Situs's written answers (Mon–Fri 9–5 per the atlas; confirm).Each value read back.
5Knowledge base. The whole of §3.Questionnaire → hello@ → Fede → client review page → gold set → loader → live check.knowledge:verify-live shows 0 missing, 0 unplaced.
6Lead source. Situs must turn on AppFolio's guest-card email notification; we set the source.scripts/set-org-lead-source.ts --org <id> --set appfolio_guest_cards --apply. Prospect record owner via the admin route. One real guest card arrives and is recorded.
7Calendar. Situs is on Google Workspace, so the Microsoft calendar consent does not apply.See the Google calendar handoff page. Gmail read access is paused (needs a paid security audit); the mailbox is already connected, so only the calendar is open.A test booking is found through the calendar API.
8Phone: bind a number and set routing. Maintenance first (Fede, Sep 3: Phase 1 replaces the maintenance call center), then night and weekend leasing.POST /api/admin/phone-numbers (dry run, read the current agent first); scripts/set-ring-list.ts --role leasing|maintenance|catch_all --org; scripts/set-human-handoff.ts --accept-mode. Situs's PBX is Crexendo, being rebuilt by Eileen: know the overflow, time-of-day and caller-ID behaviour before any ring list. 303-789-3030 is their forwarded main line and is never a transfer destination (Western Slope dropped three callers this way on Sep 22). Emergency line (720) 459-5986 is a valid maintenance destination.Routing read back; one real call per destination on the day forwarding goes on.
9Proof, then Fede's go.Stage 0 dark → Stage 1 supervised for about a week (live switch + review hold on) → Stage 2. Leaving Stage 1 needs the judged replay with 0 "do not send" and ≥90% send-as-is, no open bug on Situs's own shape, a fresh-card proof after the latest deploy, and Fede's explicit go.Logged in §6.

3 · The knowledge base, step by step

Open the step-by-step knowledge flow

Read the writer rules first: playbook, kb-writer rules. The short form: the client's answer is the fact; entries are facts, not lines Clara says; short, figures only; company table and property table are separate; listing data (rent, deposit amount, utilities, promotions, apply link) is not knowledge; never ask the client what the platform already knows; property overrides company on the same title.

3.1 Inputs you already have

3.2 The flow

  1. Draft the questionnaire from the pull. Only the gaps against the core checklist, plus the unconfirmed keys on the brain page. Do not ask what the pull or the listing already answers. Build the client review page with scripts/load-knowledge-base.ts --org <id> --slug situs-group --facts facts.json --review-list list.md --password … --write. It renders at /onboarding/review/situs-group.
  2. Send the draft to hello@ first. Fede reads it before the client sees anything (playbook §4.3). Keep it to the cleaned entry next to what we think the answer is.
  3. Client answers. Link and password go to Eileen (champion) with Hugo copied. Eileen's answers are the decisions. Ask back only when an answer contradicts itself.
  4. Read answers back: scripts/export-knowledge-base.ts --slug situs-group --answered-only.
  5. Write the gold set with Fede, one entry at a time. This is the step that took the Sep 15 session two hours and produced the rules. File: situs-group-knowledge-gold-set.json beside the Western Slope one, same keys (rawAnswers, approvedCompanyEntries, approvedPropertyEntries, notKnowledge, approvedBy, approvedAt). Company layer = general policy. Property layer = exceptions only, one per building that truly differs. Per-home or discretionary items end in "on the listing" or "the leasing team decides".
  6. Load it, dry run first:
    npx tsx scripts/knowledge/load-knowledge-gold-set.ts --org <orgId> --file situs-group-knowledge-gold-set.json \
      --property-map situs-map.json [--front-door-for-unmapped]
The loader refuses the whole run if any exception cannot be placed on a building. The real write adds --apply --confirm-table=propflow-prod --allow-real-org; that write at a real client is Fede's go. Do not use seed-org-knowledge.ts (company layer only, scratch orgs only; it caused the Sep 16 gap where seven home exceptions never landed).
  7. Prove what Clara reads:
    npm run knowledge:verify-live -- --gold situs-group-knowledge-gold-set.json --org <orgId> --property-map situs-map.json --markdown out.md
Passes only at 0 missing, 0 unplaceable, at least one entry checked. Exit 2 means the environment or the map is wrong.
  8. Grade coverage against the 397-question bank and record the before → after (27% answered before any fill).
  9. Test property inside their AppFolio (still an open ask to Situs) so smoke tests never touch a real home. Voice checks per exception live in scripts/voice-harness/scenarios/knowledge-exception-*.yaml.

8 · Lead sources audit (2026-10-22)

Read-only audit, 2026-10-22 night. Prompt: "we haven't had any Zillow leads, and only Zillow is enabled; what other lead sources could we turn on?" Numbers come from the Situs company record, our live copy of their AppFolio guest cards, the Jan–Aug 2026 AppFolio export, the mailbox reader's logs, and Twilio. Every turn-on below is Fede's call.

Short version. Situs is getting Zillow leads: 10 "Zillow Rental Network" guest cards since Sep 29, the last on Oct 19, all before the Oct 20 go-live. "Only Zillow" is our filter, chosen by Fede on Oct 15 as the phase-0 slice for Situs (decision page lead-source-gate-2026-10, PR #20019): Clara answers only the cards the listing feed creates by itself (96 of 96 "Zillow Rental Network" cards were system-created), and leaves staff-typed cards to the office. Zillow is a quarter of their leads. The question "what else could we turn on" is therefore: which other labels are also feed-created (no staff collision) and can join the list. Separate gap: Situs's leasing inbox is Gmail, and our Gmail reader still implements a replies-only rule Fede reversed on Sep 29–30, so no email lead of any kind reaches Clara at Situs today. Prospect replies are in supervised mode (drafts held for staff approval) since Oct 16.

Where Situs leads actually come from

Zillow fell from 91 inquiries in July to 13 in August. AppFolio's own funnel report: plain Zillow 140 inquiries → 11 tenants, Zillow Rental Network 90 → 1; referrals and drive-bys convert best. The live copy undercounts before September; use the export for history and the live copy for recent weeks. Since Sep 29: 79 inquiries on 67 cards. Of the 12 Zillow-type cards, Clara started zero conversations; all arrived before go-live or under drafts, so none is a confirmed missed live lead.

Mailbox evidence: the Gmail reader first ran at the Oct 20 go-live; in 75 rounds since it delivered 0 messages and skipped 57 as "not ours" without logging the sender, so we cannot see which listing sites write to leasing@thesitusgroup.com. Western Slope's Microsoft mailbox, which reads everything, holds 963 records including 177 from Zillow. Listings: 23 units listed on their public page now; their rent roll shows 65 vacant, 26 marketed (Gera, Oct 16).

What Situs syndicates to (their side)

Not readable from our seat AppFolio has no per-site switch that our Situs login can see. Each unit has one toggle, "Posted to the Internet", which sends the listing to AppFolio's whole partner network at once (Zillow, Apartments.com and the rest), plus "Posted to your Website". The one posted home we checked (2257 S. Franklin St) is on both, with Premium Listing off; "premium off" is the only reading that fits "we only pay for Zillow". Our login is a View Only user and AppFolio refuses it the Marketing tab and the vacancies page, which hold the listing contact email and any paid-site settings. Posted units: 23 (dashboard tile and public page agree) against 117 vacant unrented units. The listing contact email is not visible either; the public listing pages show only (303) 789-3030 and a contact form. To know which sites Situs pays for and where listing-site emails land, either Situs tells us or our user gets more AppFolio permissions. Confirmed AppFolio partners from AppFolio's own pages: the Zillow Rental Network (Zillow, Trulia, HotPads) and the Apartments.com network; Zumper, Rent., Realtor.com and Facebook could not be confirmed from AppFolio's pages tonight.

Side finding, not diagnosed: Situs's AppFolio request budget has been empty almost continuously since Sep 29 (6,074 "too many requests" refusals; guest cards still pull about once a minute and re-download the full three-year window each run, roughly 1,400 requests a day; 126 other pulls skipped in the last 24 h, mostly work orders, balances and occupancy). Guest-card sync itself is healthy: last pull 2026-10-23 00:03Z, 1,542 cards, no robot lockout.

Which labels the feed creates, and which staff type

Same method as the Oct 15 slice (the first "Guest Card Received / Created" line in each card's AppFolio history; it reproduces the 96 of 96 exactly). Twelve months to Sep 1, 2026, 1,030 cards. Cards created from a rental application are counted as system but are applicants, which Clara leaves alone anyway.

Six staff members typed the cards (one typed 344). Plain "Zillow" at 8% feed-created is the surprise: Situs staff hand-type Zillow email leads just as Western Slope did, so about a quarter of their volume (plain Zillow plus TurboTenant) arrives as email first, which is exactly the door the Gmail reader keeps shut. Source files: the Situs 2025 and 2026 AppFolio dumps, raw card history; the replay corpus's own creator field marks every Zillow Rental Network card "unknown", so it was not used.

  1. DONE 2026-10-23 (Fede's go): the feed-created labels are on the list. Original option: Zumper, Rent., Realtor.com, Rent.com and Website (zillow) are created by listing feeds with no staff hand on them, the same test Fede applied on Oct 15; Website is 90% feed and its application share is skipped anyway. Together with Zillow Rental Network that covers 29% of a year's cards instead of 9%. Staff still approve each reply while drafts mode is on. Leave Apartments.com off until it stops being hand-typed.
  2. Open the list to every source. How Western Slope and Camellia run. Not yet for Situs: staff-typed cards (Facebook, drive-by, referral, housing agencies, "no source", about half their volume) are cards a staff member already owns, which is the collision the Oct 15 slice avoids. Revisit after the supervised week.
  3. Keep Zillow Rental Network only. 9% of their inquiries and 1 tenant in eight months; the list was meant as a start, not the end state.

Separate items, in order after option 1:

For engineers: the filter is Organization.settings.leadScope (listed, sources ["zillow rental network"], exact normalized match in lead-scope.ts / guest-card-reply-intake.ts); settings.leadSource is unset (default mode, Zillow relays suppressed on the email path); moduleModes['leasing.prospects'] = drafts; mailbox lane gmail-company-inbox-poller.ts (replies-only). Two stale comments found: org-mailbox-inbound.ts says empty allowedClassifications means no narrowing (it falls back to the two tour categories), and the leadSource comment in types.ts says the sync Lambda triggers the first email (the outbox consumer does).

9 · First-pass replay (2026-10-22)

Status 2026-10-23: this is an audit, not a work order (Fede). Of the must-haves below, engine fix 1 merged (#22061) and engine fix 2 (#22071) was built, then closed unmerged on Fede's call: he does not want it; the knowledge load was rolled back and sits on Gera's plate; the wrong-availability answers and the Situs-only test company are untouched. See the activation log, section 6.

Offline, nothing sent. Every Situs inquiry from Sep 22 to Oct 22 went through Clara's real first-reply engine in the test company and was graded by the house judge. Separately, every renter question since Oct 2025 was checked against the live knowledge base. No Situs record changed: before and after row counts match except the normal vacancy sync, and there were no outbound rows or robot jobs.

Short version. 39.5% of the replies are good to send as-is, against a bar of 90%. Most failures come from a few engine habits, not from knowledge: asking the size the card already gives, not naming or pricing the open home, and naming the home twice. Knowledge covers 33% of real renter questions. The facts that fill the gap already exist in data we hold; they were never loaded.

Bar: 0 do-not-send and at least 90% send-as-is, over 119 graded of 119 (0 not composed, 0 errors, 0 no-reply) → NOT MET. 80 of the 119 inquiries carry no renter message, just a card. Run files: ~/.claude/guest-card-corpus/runs/2026-10-22/situs-*.jsonl (synced to S3).

How far to trust the grade

Situs's homes run inside the shared test company, so the replay picks up three things that are not Situs's. Fairhaven's 17 company answers sit in place of Situs's 7, which is why the judge wrongly marked Clara's correct $300 pet deposit as wrong. Western Slope test homes show up in "anything else open?" searches; one reply offered a Western Slope house. Six replies were signed "Fairhaven". The grader also flagged 7 correct replies that said "Unit 201 at Olde Town Terrace" (a false alarm). About 10 of the 56 do-not-sends are these artifacts. The fix is a Situs-only test company, which needs Fede's yes because his rule allows two test companies.

Must-haves before autonomous at Situs

  1. Load the knowledge we already hold, with the client picking where sources conflict (application fee, decision time, sublease): Section 8 yes plus paperwork, income 2x, documents, application steps, deposits and proration, assistance animals, Carr Street parking. These block 165 real questions in the coverage run and 11 replay leads.
  2. Fix the wrong-availability answers (6 leads): Clara said no 1-bedrooms were open when the rent roll had five. Telling a renter something false is a hard stop.
  3. Stop asking what the card already says, and name and price the open home (22 and 16 leads, the two biggest causes of do-not-send). One prompt fix covers both.
  4. Re-run this replay in a Situs-only test company (needs Fede's yes on a third test company) so the grade is Situs's own and not polluted by Fairhaven.

Nice-to-haves: naming the home only once (11) and no listing recital (4). Not measured here, so neither cleared nor flagged: the application-link path (5 replies mention applying), tour booking on Situs's own calendar, card notes back to AppFolio, the fake-lead filter and AppFolio-assistant threads.

Rerun with a different window: bin/guest-card-corpus run --via engine --org org_situs --since YYYY-MM-DD, then judge and summarize (full recipe in the report back to Fede; refresh the mirror capture first for new cards).

11 · Leads, tours and calendars, last 30 days (2026-10-27)

Read-only, Sep 27 – Oct 27, 2026. Proposed — pending review. Built from our copy of Situs's AppFolio guest cards and showings, the Situs Gmail reader's records, Deiby's and Miriam's Google calendars (events listed, nothing changed), the 8 raw Situs call transcripts, and code on main. Nothing was sent or written. "Inference" marks anything not read directly.

Short version. Situs had 102 inquiries on 84 guest cards and gave 56 tours in 30 days. Clara drafted 1 reply and booked 0 tours. Since go-live only one lead carried a source on Clara's list; its draft expired unseen after 24 hours. Most Situs leads now arrive as emails from TurboTenant and AffordableHousing that Clara throws away as robot mail, and staff type the guest card 19 to 66 hours later.

Where leads come from

Every source label on an inquiry in the window. Feed = AppFolio's listing feed created the card ("Posted to the Internet" partners); staff = a person typed it, usually from an email or a call.

Showings come from AppFolio's own calendar sync into Miriam's and Deiby's Google calendars (Miriam's carries Lee's too), cross-checked against 135 of 144 AppFolio showing texts. Who booked each one is inferred from texts.

Spanish

8 prospects wrote or asked in Spanish (6 of the 47 who texted, about 13%); 6 toured, from no-source, website, drive-by and referral leads. 13 residents also texted in Spanish. Situs on the Oct 16 call: "if they speak Spanish, only Miriam and Deiby can do the tour" (Eileen). Today: no host has a language stored, and Clara does not route Spanish speakers to a Spanish-speaking host (not built yet).

Calendar blocks still marked busy

Clara treats an event marked free as open tour time. Since Oct 20 Miriam freed one daily block ("Checked Emails & Follow Up", 9–11). Deiby freed none. Still busy and blocking tours: Miriam's daily Review Applications, Check Parking, AP email and bank review, weekly Facebook postings and Vacancy Report; Deiby's daily Return Missed Calls (9–10) and FB replies (6:30 PM), weekly AD postings and Utility review. Lee has no calendar, so Clara cannot offer Lee at all.

Options (Fede's call)

  1. Recommended: C now, then B. C. Make misses visible: record a skip as "skipped: reason", and send held-draft and review-queue notices to Situs staff, not only the Slack channel. A fix, no switch.
  2. B. Read the lead emails directly: let TurboTenant, AffordableHousing and website-form emails past the robot-mail guard and parse them, so Clara drafts within minutes instead of waiting for a staff card. A fix to an existing door, no switch; drafts stay held while Situs is supervised.
  3. A. Widen the source list to TurboTenant, Affordable Housing, blank, "call" and referrals. A setting at a customer, and it conflicts with Eileen's Oct 20 "Zillow only": yes / hold.

Questions for Situs: reply in Spanish? Spanish speakers to Deiby then Miriam? backup when Lee and Deiby are both busy? showing days and hours? which sources Clara answers? the real pet policy and deposit? what to tell voucher holders? who approves drafts, and should AppFolio's auto-reply stop? Plus: Lee connects a calendar, and both connected hosts mark work blocks as free.

12 · Which building does a lead email belong to? (2026-10-27)

Superseded (Oct 28): the cross-customer design lives at Lead-to-home matching design (Oct 2026), proposed, pending Fede's pick. This section stays as the Situs findings of Oct 27.

Research, read-only. Proposed — pending review. Started from the Aspen Leaf miss. Covers every customer's email leads we hold, what the lead emails actually carry, the alias system already in the product, how other leasing tools do it, and the outside libraries and services. Nothing built; the Clara Refactor PR that loosened the name rule is parked as a draft. Full report with sources: agents/003/reports/Lead to building matching options.md.

Short version. Routing already works 238 of 240 times across Situs, Western Slope and JP&Co (leads from before Sep 23, when text routing did not exist, set aside). Never a wrong building. One miss came from a name: "Aspen Leaf Apartments" vs our "Aspen Leaf". The cause is how matching is built, not Situs: the name rule only works one way (an extra word never matches), the alias list the phone and text tools use is never read for email and nothing fills it, and we throw away the email body and the Zillow listing id hidden behind its links. Recommendation: one alias list for every channel, filled from data we already hold, with listing ids as one more kind of alias (option 2 below), not a looser name rule.

What we found

CustomerNamed leadsRight buildingMissed
Western Slope (since Sep 23)75741 (listing not in our data yet, inferred)
Situs (Oct 23–28 only)14131 (Aspen Leaf, the name)
JP&Co (all history, one mailbox per building)1511510

40 more leads name no building in the subject and we do not keep bodies, so they cannot be graded: unknown, not zero. Caller side: Clara could not match "585 Redcliff Cir" at Western Slope (Northridge spans 565/575/585; we only know 565).

The alias system (Sep 30–Oct 6): per-company name rows by kind (everyday, legal entity, street, region) with source and status. Used by phone and text tools only. Rows today: Situs 0; Western Slope 2, both "suggested", never confirmed, so never matched. Other leasing tools (Aptly, Knock, Hemlane) key leads on configured ids or a per-building email address; none fuzzy-match names. Outside address cleaners (Smarty from $552/yr, Google, libpostal) do not drop a word like "Olde"; abbreviations and directionals already match in production.

Across all options: keep the email body and its links. Today they are discarded, so no miss can ever be re-matched. Option 4 is worth one question to AppFolio before anyone builds it.

13 · 60-day "as if live" replay (Aug 28 – Oct 27, 2026)

Audit only, read-only on production, every send suppressed. Proposed — pending review. Replayed every Situs guest-card inquiry we hold, the lead mailbox since Oct 23, 34 lead emails with full text, 79 renter text threads and 215 renter questions through today's Clara, twice: as Situs is set up today, and with every gate open. Full report with per-item tables: scratchpad/replay60/situs-replay-60d.md (session 003) plus three gap files (knowledge, data integration, lead intake).

Short version. As set up today, 1 in 4 Situs leads would reach Clara; with every gate open, 3 in 4. Since go-live (Oct 20–27) 26 leads arrived, 1 reached Clara, 0 were sent. None of the 34 lead emails got an email reply. When Clara does answer, 38% of drafts are ready to send as written and 30 of 211 must not go out, so the autonomous bar (0 must-not-send, 90% ready) is not met. Buildings are right (guest cards 236 of 236; emails 15 of 16 named). Clara can fully answer 26% of the renter questions that need a policy fact.

14 · Voucher holders: what staff say, what the knowledge base is missing (2026-10-28)

Read-only inbox and text read. Internal; findings only, no knowledge-base writes. Fede's ask: "inspect how they reply to voucher questions… if there's any knowledge that we're missing or any policies we're missing." Sources: leasing@thesitusgroup.com (2017 on), AppFolio text threads (Sep 29 on), guest-card notes (69 cards mention a voucher), Situs's public rental-criteria page. Full write-up with every quote: scratchpad/situs-voucher-replies.md (session 003).

Short version. AffordableHousing.com is a regular lead source (77 cards in 12 months across 14 market buildings), but its renters hold vouchers, and the knowledge base has nothing on vouchers, Section 8 or income today, while staff have a consistent practice and their own criteria page states most of it. 16 facts missing. One contradiction to settle with Situs: a July note says "not able to accept section 8 for DU houses"; in October a voucher holder was approved at one (2257 S Franklin).

What staff check and say (policy as practiced)

The 16 missing facts, the exchanges read, and the unanswered leads

Missing from the KB today (all 16): vouchers accepted; DU-houses rule; income rule for voucher holders; credit rule for subsidized applicants; authority-to-building fit; order of steps; where to send the RFTA; documents; deposit for voucher holders and deposit-help agencies; application fee by building type; who pays what; utility allowance effect; rent increases and move-out go through the authority; no formal waitlist (informal per-unit queue); Housing Connector partnership; virtual tours for out-of-state holders. A vouchers entry existed for ~90 minutes on Oct 23 in the rolled-back load.

Exchanges read: 28 voucher exchanges 2022–2026 across email, text and card notes (table in the write-up). Typical answers: "We do accept Section 8, but we do not allow previous evictions" (2022); "Which housing authority is your voucher through? Right now we have units in Arvada and Lakewood" (2023); "the income requirements would be negated because of the voucher. The security deposit… would still be required" (2025); "Please send us your RFTA" (Oct 2026).

Unanswered or vague: AffordableHousing.com Nov 2025–Sep 2026: 29 voucher renters, up to 13 with no visible reply (staff reply inside the site, which we cannot see, so an upper bound); 5 of 8 guest-card inquiries mentioning a voucher got no reply (4 before our text copy starts); 3 recent texts answered everything except the voucher question (Susana Z., Nicole M., Chataca B.).

Wording flagged under Colorado's source-of-income law (quoted only, internal): "not able to accept section 8 for DU houses" (card note, Jul 2026, card closed "Section 8 - not accepted for DU"); "We are trying to stay away from the VA now… terrible experiences with the tenants they send us" (internal, 2023); "be more selective on which tenants we end up choosing through the program" (internal, 2023). Clara must state one policy the same way to everyone; these are questions for Situs, not rules to copy.

Could not read: staff replies inside AffordableHousing.com (the main voucher channel), staff personal mailboxes, calls, texts before Sep 29, inspection turnaround, why DU houses flipped.

15 · Retro: first live email, 2026-10-28

Internal retro; read-only record, nothing built. Window 16:30Z to 18:05Z. Sources: the raw session transcript, the prod-writes ledger, #alerts, and live rows read at 18:05Z. Where the record disagrees with the session's own summary, the record wins ([corrected]).

In one line. Clara's first Situs email went out fine. None of the card updates that should follow it could happen. To get one card updated, the session turned on writes for the whole Situs account, while the team was already working that renter in AppFolio. Fede stopped everything 14 seconds before the next write pass.

Root causes: product defects

#DefectEffect today
P1The robot's Situs write policy was typed into code as readonly, with a guessed "View Only" comment, and is not tied to the company's supervised stateAn approved email could never reach the card
P2Three separate blockers sit behind one rule: the read-only lock, no Clara seat, and the first-text bugFixing one still left the card and the text undone
P3No Clara seat set at Situs. Candidates: 1259 "Clara AI" (recommended by the sibling agent) or 1254 "Clara Propflow"Assign fails at once
P4AppFolio's auto-email counts as Clara's first reply (fix in PR #23236, open, auto-merge armed)No first text
P5Writes can only be on or off for the whole account. The 52-building list does not limit writes (builder's note)To write one card, everything had to open
P6The robot's live session user (1241, View Only) does not match the configured user (1259)Writes may have been refused anyway, or made as the wrong user
P7Team activity on a card (a showing, a staff message) does not hold Clara or show up before she actsThe team booked unit #208 while Clara was pitching Unit A. Neither side knew about the other

Root causes: process mistakes (the session's)

#Mistake
M1Told Fede "View Only" as fact, from a code comment, then over-corrected to "no such thing". Both were half wrong, and the second one now sits in #635's comment and PR body.
M2Turned on writes for the whole account to get one card updated, against "ONLY THIS WRITE" and "no guet cards created".
M3Did not mute the thread before touching writes.
M4Gave too much mechanism and kept correcting itself: View Only (16:52→16:56), "empty building list" (16:56, live row had one), "no card can be created" (17:09→17:10), "no phone" (17:10→17:13), "exactly one card" (17:09→17:23), "only Jose's note" (17:51), View Only again (18:02). On this incident Fede wrote: "im so confused whats going on with tthe appfolio login" (17:13), "i dont understand" (17:24), "what?" (17:35), "im confused why you are changin git" (17:53). ("im confused plain elnglish please" at 17:00 was about a different topic, the Tenant Turner table.)
M5Said "safe" without reading the card's latest activity.
M6Flipped its own recommendation under time pressure: "hold the flip" (17:10), then a direct store write (17:23:46), then the PR as "the safe one" (17:24:15). Never passed the "wait" to the builder.
M7Blocked twice while writes were being turned on: 10 min from 17:38:49 ("ONLY THIS WRITE" unread for 9 min) and the watch loop from 17:56:31 (STOP messages unread for 54 s, until Fede interrupted).
M8The ledger is incomplete: it is missing the 17:50 park, the 17:55 redrive and the 17:59 parks. It records a refused change as done. Three rows carry hand-typed times, one of them in the future.

PRs#635 merged. #23236 open, armed, CI was red at 17:53 and the builder is fixing it
Not verifiedWhether escalated stops Clara's next turn and the 4-text follow-up sequence scheduled at 16:50. A backstop: the session's 17:04 code read says every Clara reply at Situs waits for Fede's approve while Situs is supervised (it flagged the Gmail reply lane as unchecked). Robot-side logs since 17:54 (we only know the outbox has nothing waiting). Why the note row never got an attempt. The code audit started at 17:56 has not reported.

Options (nothing built)

DecisionOptionsRecommend
Situs writes, nowA Back to read-only (one small robot change, about 15 min). This also stops the phone-call cards Fede said were fine. B Leave writes on and keep the queue parked by hand. C Use the app's per-company sync pause: one row, no PR, but it also stops the AppFolio read sync, so Clara stops seeing new Situs cards.A, which matches "STOP EVERYTHING". Fede's pick.
How writes follow approvalA Build the Oct 23 ruling: off means locked, supervised means each record's writes wait with its draft and go out on approve. B As a stopgap, let the robot write to named cards only.A. B is debt.
Team already on the cardA Before Clara drafts or writes, read the card's latest activity. If the team acted, hold and show it in the draft. B Hold only on a showing or staff message.A
Seat and loginMove the live session to "Clara AI" (1259), then set the seat to 1259. This is Gera's step, and the seat write needs Fede's go.Do it in that order
Session habitsMute first. One plain line per update. Check live before asserting. Never block while writes are armed. Ledger every write with real times. Correct #635's "no such thing as View Only" text in a follow-up.Adopt all

16 · Someone writing for a renter: housing navigators, case managers, family (2026-10-30)

Deep dive — decision pending, no code. Read-only: Situs and Western Slope cards and mailboxes since 2017, today's Situs records, Colorado law. Times Mountain, as of 1:55 PM.

In one line. A City of Lakewood housing navigator asked how her client can apply, and our system treated her as the renter. Fede: "this is not a prospect, this is a handler." At Situs this happens 3 to 4 times a month.

Decisions for Fede

DecisionOptionsRecommend
1. Who the renter isA Recognise a representative on inbound; attach them to the renter as a contact, never a prospect. B Keep treating the sender as the renter.A
2. Reply to a representativeA Answer the how-to question; ask for the client's own name, email and phone if missing; no tour offer when a showing exists; no text to a client who never wrote. B Always forward to staff.A
3. Who gets the applicationA Each company's practice, as a company note in the knowledge base, not a switch (Situs: link to the client, representative copied; Western Slope: showing first). B One global rule.A
4. Under SupervisedA Still held, on their own card type, not the new-renter first email. B No hold.A
5. AppFolio's email matchA Ask Situs to change process: a representative's email on a card must not become the client's identity. We never identify a renter by an email address known to be a representative's. B Leave it to AppFolio.A
Today's held draftA Reject it; staff answer the navigator today. B Fede cuts it to one line: how to apply, plus a request for Michael N.'s own email. C Leave it.A. Miriam already owns Michael N.; the question is open since 1:00 PM, which in our reading the May 2025 law makes risky.

In one line. About 650 prospect emails came in this year, almost all from TurboTenant and AffordableHousing. Today's code reads every one of them and then stops, so none of them reaches Clara. Only about a third of the named ones have a guest card (made by staff or AppFolio).

18 · Supervised scorecard (Oct 20-31)

Read-only. Every held reply draft Clara wrote to a prospect at Situs since Oct 20, read from the production hold records and the #situs-group threads. Times Mountain. Reviewers were Fede, Gera and sessions; no Situs staff member has decided one yet.

In one line. 20 renter-facing drafts: half were approved as written (one of those with the wrong name in it), 6 of 20 would have been wrong to send, and 7 of 20 never got a decision from a person. Not ready to run unsupervised on this record.

Three biggest reasons a draft needed a human

  1. Clara was about to speak for staff, or on top of staff. Nicole's RFTA thread: Clara said she would "check with the team" after the team had already answered, then promised an internal link. Michael N.: an agency writing for a renter. 2 of 6 must-not-sends.
  2. Wrong person or wrong home. "Hi Pedro" to a renter named Deyci (sent, the reviewer missed it) and "Aspen Leaf and Situs Group" as if Situs Group were a home. 2 of 6.
  3. Application-first instead of tour-first. Two Tyler drafts led with the application (and approving would have sent it) after Fede ruled tour-first on Oct 29; he rejected the second and sent a tour-first reply by hand. 2 of 6.

Read-only. Every Situs conversation active since Oct 20, read from the production conversation records, the held-draft records and the AppFolio inbox watch log (Oct 22-30). Times are Denver. Names are first name and last initial.

In one line. Clara rarely talks over staff; the bigger problem is that she goes quiet, and the rule that silences her cannot tell a person from an automatic AppFolio text.

Count by class

A thread can sit in more than one class. Cases are listed below the table.

ClassWhat it isThreads
aStaff stepped in after Clara, Clara correctly stayed quiet5
bStaff stepped in, Clara kept replying or double-replied4 (1 talk-over near miss, 3 renters got an AppFolio auto-reply plus Clara's email)
cRenter wrote after staff, nobody answered within 2 h, Clara silent5 (plus 2 from before the text door was on)
dClara's own text filed as a staff message6 threads, 7 texts (2 still wrong today)
eTwo or more staff answered the same renter2
fOther (no real overlap, or a booking handshake gap)3

The 20 times the log says "a teammate spoke last, so Clara stays out": 8 were a renter tapping Confirm on AppFolio's own showing text, 6 were thank-yous, 4 were real replies that staff answered within 21 minutes, 1 was the misfiled Clara text (wrong), 1 was a question that waited 22.8 hours (wrong). So 18 of 20 silences were right; the rule got them right by accident, not by knowing who spoke.

The cases

a. Staff stepped in, Clara correctly quiet

Renter, propertyDenver time and who wroteWake decisionRight behavior
Jose C., LampliterOct 28 10:49 AM Clara emailed times for Oct 28-29. 11:56 AM Deiby booked a showing for Oct 29 10:45 AM (not one of Clara's offered windows). No renter reply.none (email)Quiet is right. Clara's open offer should have been closed when the showing was booked.
Yaramin R., LampliterOct 29 8:36 PM Clara emailed, 9:00 PM Clara texted. Oct 30 11:53 AM AppFolio's confirm text under Deiby; renter "yes fine" 11:55 AM, "confirm" 12:08 PM.teammate_after_clara x2Quiet is right: the renter answered an automatic confirm.

Hugo M., 6908 LowellOct 28 8:48-8:56 AM renter texts (blank, thank-yous), 3:45 PM "They are filing it up too already". Courtney answered the first.teammate_after_clara x4Quiet is right: acknowledgements need no reply.

b. Staff stepped in, Clara kept replying or double-replied

Nicole M., 2257 S. Franklin (DU)Oct 27 10:19-11:18 AM Deiby and Courtney answered. 11:25 AM Clara wrote a team notice about the RFTA she was sent; Lee answered it 11:28 AM; Clara then posted "I've already reviewed the RFTA packet and responded to Nicole directly" onto the renter's thread (whether the renter saw it is not recorded). Patterns

#FindingEvidence
1The mute switch is one-way and cannot tell a person from a template. First "staff" text on a thread mutes Clara for good; no one hands it back.51 of 447 threads muted. 112 of 244 staff-labelled messages are AppFolio templates under a staff name. In 11 of the 51 muted threads every staff message in the window is a template.
2The log's reason code hides why. "Teammate spoke last" fires when Clara never spoke at all (5 of the 9 people), and when the last "teammate" text was a template.20 decisions: 18 right, 1 misfile, 1 slow. 0 of 162 renter texts woke Clara since Oct 22.
3Nobody owns the renter message after staff speaks. Staff answered in 17-24 hours on leasing questions, and Clara's silence made it worse.Francisco 22.8 h, Sheila 23.2 h, Jamesha 23 h, Quatrina 17 h, Nicole never.
4Role reads wrong for people mid-application. 12 people with a leasing topic were treated as tenants and Clara stayed out.Nicole M. (approved applicant), Quatrina G. (voucher applicant), Sheila R. (showing visitor), Jamesha C. (prospect).
5Clara and staff book tours in parallel, with no handshake.Deyci, Yaramin, Jose: Clara's offered times stand while staff book a different time.

Open design question

When a human steps in on a renter's thread, who speaks next, and when does Clara come back?

OptionWhat it meansTrade-off
1. TodayFirst staff-labelled text mutes Clara for good.Simple. Templates mute her; slow humans leave renters waiting.
2. Count only real peopleTemplates and notices do not mute her. Still permanent after a real human.Fixes pattern 1. Does not fix slow answers.
3. Mute by topicThe person who spoke owns that topic (tour, application); Clara handles the rest.Closest to how people share a thread. Needs a topic read per message.
4. Resume on silenceIf the renter writes and no person answers in N minutes, Clara answers or tells the team.Fixes patterns 2-3. A clock, which Fede ruled out on Oct 16 ("no 4-hour timer"); a shorter, silence-only clock needs his call.
5. Hand-back by evidenceClara resumes when staff visibly finish (booking done, application sent) and the renter writes again. No clock, no button. Needs a definition of "finished".

No fix proposed here. Decision needed from Fede.

Method: conversations and messages for every Situs property, the held-draft records, and the watch log lines for Oct 22-30. Message authors read from the stored author kind and the AppFolio sender. A text counted as automatic when it matches a known AppFolio template. Working files: session 003 scratchpad, chefs/.

20 · Who speaks when a person steps in (one-pager, proposed)

Proposed — reviewed by Clara Refactor; queued after the Opus swap and funnel baseline; one decision for Fede. Proposed, 2026-10-31, session 003; reviewed by Clara Refactor (001). Queued: runs after the Opus first-email swap is live and the funnel bench has a baseline; not tonight. Scope: leasing threads. The tenant half waits for the tenant lane (tenant texts are off everywhere, Gera's hand-off).

The problem in one picture

renter ──▶ Clara replies ──▶ staff steps in ──▶ renter writes again ──▶ ?
                                      │
today: Clara is muted for good on that thread (51 of 447 Situs threads)
112 of 244 "staff" messages are AppFolio templates sent under a staff name
renter questions after staff waited 17–23 h (Francisco E., Sheila R., Jamesha, Quatrina G.)

Data: Situs, Oct 20–31, section 19. Clara talked over staff once (near miss). She went silent far more often.

Rulings this must honour (all stand; the first two already decide rules 1 and 2)

DateRulingApplies here
Fede 10/25"person on it" is judged by topic, never by time; thin code layer, judgment in the modelrule 2: the model reads the staff run and decides, by topic
Fede 10/23office-initiated thread = staff talking = Clara silentrule 1: a template never "talks", so it never mutes Clara
Fede 10/16"no 4-hour timer"Clara never resumes because time passed
Fede 10/23no team items in phase 1; unanswered 24–48 h goes to the daily digestan unanswered question Clara must not take goes to the daily digest (off everywhere until he flips it)
D3 office-conversation rulemodel reads the staff run (Opus matched Fede 22/23)reuse this judgment, do not write a new one
teammate_after_clara wake rule + #23825a human teammate after Clara mutes her; Clara's own seat texts are hersfix the inputs to the rule, not the rule

The rule (three lines)

  1. A person is a person; a template is the system. AppFolio showing confirmations, application links and auto-replies sent under a staff name do not count as "staff spoke". They never mute Clara and never count as an answer.
  2. Clara yields by topic, not by thread. When a real person has answered the renter's current topic, Clara stays out of that topic. A new topic from the renter, or a question nobody has answered, goes to the model with the staff run in view (the D3 judgment): "is a person on this?" If yes, Clara stays quiet and the question goes to the daily digest (off everywhere until Fede flips it); if no, Clara answers.
  3. Applicants are leasing, not tenants. A person with an open application or a showing is handled by the leasing posture (12 people were treated as tenants and lost Clara). This one is Fede's call (below).

Not in the rule: timers (10/16), a "hand back to Clara" button (autonomous rule, 09/08), per-customer flags. Rules 1 and 2 are fixes to live behaviour under the grant once the proof below exists; no switch.

What changes, what does not

TodayProposed
any staff-labelled message mutes Clara for goodonly a real person's message on that topic
template under a staff name = stafftemplate = system
renter's next question after staff → silencemodel judges "is a person on it?" from the staff run
applicant with a showing → tenant postureunchanged: stays quiet (Fede, Oct 31)
Clara and staff can both book a tourClara reads the showing already on the card first (showing import gap, section 11)

Proof before any code (the numbers Fede reads, in this order)

  1. Spoke over staff: of every "Clara would now speak" case in the replay, how many had a real person reply inside the thread anyway (historical truth). This count first.
  2. Went silent: cases where nobody answered and Clara would now have. Second.
  3. Every "would now speak" draft also runs the frozen never-do checks (team-told, contradicting what staff said, inventing facts); a would-speak that fails one is a loss, not a win.
  4. Counts split leasing vs tenant threads, and Spanish threads counted and judged separately (10/23 first-class rule).
  5. Corpus: every Situs, Western Slope and Camellia thread with a staff message; byte-identical where no person ever stepped in. Then the Willows rung with a real staff step-in.

Decision for Fede

Ruled, Oct 31 (Fede: "stay quiet"). Applicants with an open application, and anyone writing on their behalf, get no Clara reply; they stay with staff, as today. Rules 1 and 2 are already ruled (10/25, 10/23) and ship as fixes on proof.

In one line. AppFolio sends about ten kinds of canned message under a staff name. Mute ten groups, keep eight; one switch (auto-cancel unconfirmed showings) would cancel Clara's tours if left on. Muting the showing flows drops AppFolio's reminders, so Clara's own confirmation and reminder must cover Situs tours first: her confirmation text at booking and her day-before and hour-before reminders are proven at Willows (16 tours carry reminder stamps), but no Clara-booked tour has yet reached a real Situs renter, so the first live Situs tour is the proof, the day-of reminder is not verified there.

The overlap today

renter inquires ──▶ AppFolio auto-reply (under staff name) ──▶ Clara's first email = two first replies (3 renters)
tour booked ──▶ AppFolio confirm text, day-of text, follow-up email ──▶ Clara's own confirmation
each reads as "staff spoke" ──▶ Clara goes quiet (112 of 244 staff-labelled messages)

Data: sections 18 and 19. Our side also fixes the muting (section 20, rule 1: a template never counts as staff), so the changes below are belt and braces.

1Auto-cancel unconfirmed showings OFFPersona B books a tour through Clara and does not confirm; wait past AF's windowShowing stays scheduled in AF; Clara tour stays booked; no AF cancel emailtour id, AF showing
2Showing confirmationPersona C books a tourOnly Clara's confirmation arrives; AF confirmation absent; tour + calendar event + AF showing existtour id, message id
3Showing reminderPersona C, near start timeOnly Clara's reminder (if she sends one); none from AFmessage ids
4No-show / cancelPersona D books, then cancels via Clara; Persona E books and is marked no-showClara's cancel text sends; AF sends none; AF showing shows canceled (write-through)tour ids
524h follow-up emailPersona C after the tourAF 24h email absent; Clara post-tour follow-up still sentmessage id
6Lead auto-reply + "thanks for your interest" templatesPersona F new leadONE first email (Clara's). Card timeline has no AF templatecard id, message id
7New-guest-card alert (per agent) LAST, highest riskPersona G new lead via listing-site email AND one via AF form; Persona G again as a re-inquiryCard still links, Clara still replies once, no "no reply" sweep alert. Test that a lead with no alert email still gets answered through the card synccard id, reply id, sweep result
8Lead NurturingPersona H lead, wait one nurture intervalNo AF drip; Clara's cadence still runsmessage ids
9Control: renter text (stays ON)Persona I texts the Willows line / AF numberClara wakes and repliesmessage id

Pass bar for each: the thing that should vanish is gone, Clara's own message still arrived, nothing duplicated, no Sentry/sweep alert. Step 7 is the only one that can blind her, so run it last with the card sync watched.

Flip order and flip-back (Willows AF settings)

Per-mute verdicts
#MuteWhat was doneClara's side (records)Verdict
0Baseline lead through an AppFolio listing formNot run. Willows has no public listing (/listings shows only Camellia units, 8 listings). Creating one would push a Willows listing to the public ILS feedsn/aBlocked at Willows; needs a listing decision
1Auto-cancel unconfirmed showings OFFAlready OFF at JP&Co company level, so Clara's Camellia and Willows tours are not exposed today. Canary write proved the per-property override works through the robot's session: Willows switched to "Custom (Property-specific)" with identical values at 02:52:30Z and back to the company default at 02:54:10Z; the robot's jar stayed warm after both writesClara writes showings one way (showing-sync-stream-consumer.ts); an AppFolio cancel is never read back, so this switch must be OFF wherever Clara booksSafe to require. At Situs it must be checked in their database; nothing at Willows changes it
2Showing confirmation offNot flippable from the seatCode: the text copy arrives as a notice and never wakes Clara (appfolio-inbox.ts:44-58, wake-on-reply.ts:68-95)Safe by code read; untested live
3Showing reminder offNot flippable from the seatClara's own reminders are live at Willows: day-before reminderSmsSentAt and hour-before reminderT1hSentAt on tour 45555ae0 (Jordan Showingproof, Oct 27: 2026-10-26T16:00:06Z and 2026-10-27T15:00:09Z); hour-before also on f9c79e36 (Oct 22, 19:00:10Z), d09e845e (Oct 20, 14:00:24Z), 42623284 and 5de36d8a (Oct 15). 16 Willows tours carry a reminder stampSafe: Clara covers day-before and hour-before. Situs caveat: our records hold ONE Situs tour (Michael Jordan test, Oct 29, cancelled), so no Clara confirmation or reminder has ever gone to a real Situs renter; the reminder path has no override row at Situs and inherits the leasing stage (supervised today → live with the flip)
4No-show / cancel messages offNot flippable from the seatCode: labelled only (activity-kind.ts:42-46); the AppFolio-side cancel gap exists with or without the muteSafe by code read; gap noted
524 h follow-up email offNot flippable from the seatCode: labelled only (activity-kind.ts:24)Safe by code read
6Lead auto-reply + templates offNot flippable from the seat; no Willows listing to trigger itCode: filed as the PMS's own email, never Clara's (file-message.ts:639-659); duplicate patterns skipped (guest-card-note-classifier.ts:132-133)Safe by code read; untested live
7Per-agent new-guest-card alert off (last)Already off for the Clara seat at JP&Co, and Camellia has run live with it off. Not flipped (turning it ON would add mail to a live customer's flow)The guest-card sync is the only door at JP&Co today; the email door (parse-lead-source.ts:954-970) only fires if some other JP&Co user's alert lands in the mailbox Clara readsSafe where the card sync is healthy, proven by JP&Co's live state; watch the sync at Situs on the day the agents mute theirs
8Lead Nurturing offNot reachable; probably not on the JP&Co planCode: unknown activity, ignored (activity-kind.ts:57)Safe by code read
9Control: renter text stays onNot exercised tonight (no persona number through a non-laptop send path in the window)Seat setting "new text message received" is ON (email + push); wake rule wake-on-reply.ts:68-95Must stay on; untested tonight
Left undone and why
