Propflow on any PMS: one Clara core, an adapter per system

How Propflow stops being "the AppFolio app" and becomes one Clara core that any property-management system plugs into: AppFolio today, Yardi next week, about seven in time. For Gera and Fede to decide on, and for the builders who ship it.

2026-11-03 · read-only audit of propflowai f528ed1bf34, appfolio-browser-agent and pms-knowledge-base, by six investigators (data model, writes, reads and sync, paths and modes, PMS landscape, census) · v10, final after ten three-critic review rounds (round-10 fixes applied) · status: proposed, founder calls answered · builds on Fede's proposed Yardi plan, the Yale 25 launch brief and PMS adapter cleanup

The verdict, in plain English (v10)

This page is the product side of Fede's proposed Yardi plan, built for about seven systems. His page covers the Yardi robot. Of it, the calendar decision (5 Oct) is made and the robot's core boundary is built (PRs #470–#476 (six PRs; #475 was never used)); the rest is his to confirm. This page covers everything above the robot: a neutral core, what each path needs, one id shape, one write door, one sync engine, and Tenio, a test PMS of our own.

The diagnosis held up. Clara mostly answers from our own copy of the data, but the middle is AppFolio-shaped. Ids are stored as numbers in an AppFolio slot. The scheduled sync only brings residents in through AppFolio. Credentials accept only AppFolio. And work-order notes and photos discard the robot's "couldn't confirm" signal. Nothing reads from Yardi yet; that waits on the login.

Yale's day one is a leasing launch with known gaps, said plainly. There's no tour calendar yet: Clara takes the requested time and ConAm's leasing team confirms it. Prices come from August's scrape until the robot reads Yardi. Target go-live: Thursday 2026-11-12 if ConAm signs by Fri 11-06 and the stage-0 code has merged by then (Propflow works Veterans Day; ConAm's steps skip it; later signatures map to later dates in tab D), and, by this plan's default, never before ConAm's contract is signed and the questionnaire answered. That default is ours, not a ruling: Fede parked the questionnaire on 5 Oct and the brief proposes sending it on signature; whether Yale may launch before signature is Fede's one open call. If those slip, go-live slips. Before then: the apply link, the emergency line (the phone is already live), where team notes, held replies and texts go, and a dry run on a co-managed test pair on Mon 11-09.

Built right the first time, proven off-customer: Tenio, a test PMS of our own (tenio.dev: own site, API and browser screens, fake data) is the second system every new design is proven on. It lets work start now instead of waiting for Yardi's login. Yardi then plugs into proven designs. AppFolio moves over last, and every old path is deleted by a named PR.

Founder calls: Gera answered all four on 11-04 (tab D). Fede has four calls of his own, each due Fri 11-06 with a default the plan follows if he is silent: is he Yale's week-one approver (default if not: Gera), yes to his own per-account gate (default yes), who sends ConAm the written-access question (default: we do), and may Yale go live before ConAm signs (default: no). Gera has one: what Yale's already-live phone number does before lead-routing day (default: not given out). Everything else is an owned, dated gate.
