Western Slope feedback, Oct 21: what they said and what I think

The Oct 21 working session, read against every email since Sept 2 and the six earlier client meetings (raw per-speaker text), then against the published playbooks for pilot customers and design partners.

Healthy pilot, one complaint repeated at every meeting since Sept 16. They are buying: signed Sept 9, paid Sept 10, two invoices sent to displace, off the call center by February, "can't wait." The complaint is the hand-off: they cannot see where Clara ends and their staff begins. We promised the hand-off rules on Sept 22 and never wrote them. Part of the ask is already solved (forwarded calls recorded) and they did not know.

What they said on Oct 21

  • Hand-off is "my big thing": where staff step in, where they don't, and how they tell Clara.
  • Start narrow this time: "we threw the kitchen sink at leasing." Maintenance phase 1 is replies on existing work orders only. They want the same audit for leasing.
  • Tone: Clara "gets out ahead of her skis," overshares unit counts, too optimistic. Maintenance must never promise "someone out tomorrow."
  • Emergencies: call them first with who and where; gas smell means get safe and call 911.
  • What works: the showing-notes text an hour after a tour, the questionnaire format, recorded hand-off calls once they learned of them.

Since Sept 4: the same themes, every time

ThemeFirst raisedTimesWhere it stands
Hand-off, Clara standing downSept 16Every meeting, 4 email threadsPromised Sept 22, still open. Oct 14, Jay: "Don't reach out to him like he's a brand new lead."
Guest cards (missing, stale, duplicated)Sept 16~11Duplicates fixed Oct 12; AppFolio messages readable since Oct 21.
Wrong facts (gas, fee, vacancy count)Sept 187Fixed one at a time. Oct 21's "too optimistic" is the same family.
Phone tree and emergenciesSept 49Transfer fixed Sept 21. Emergency chain promised Oct 7 and Oct 19, asked again Oct 21.
Our weekly "what changed" noteSent Sept 29, 302, then noneStopped after week two. On Oct 21 they learned on the call what had shipped.

The praise never moved ("scratching the surface" Sept 4, "can't wait" Oct 21). Nothing asked on Oct 21 is new. What is new: the client now asks for the ramp themselves (Oct 14, Jay: "at this stage, I would want a human to review").

Their feedback against the research

They saidThe research saysWhere we stand
"Give us a hand-off protocol"Mom Test: the request is a symptom; the problem is "if it doesn't make it into AppFolio, Clara has no way of knowing."We built the AppFolio-notes path and told nobody. The job is zero-step capture of staff actions, not a document.
"We threw the kitchen sink at leasing"Trust ladder: climb per workflow, never skip a rung.Maintenance has a ramp (supervised, 10%, 20%, their reviewers). Leasing never did.
"Your team needs to change behavior" (Sean)Graham: do the unscalable thing yourself. Early adopters forgive gaps, not neglect.Wrong frame. The protocol is ours to write and to teach their leasing lead directly.
Invoices sent: call center, website; us at ~$6/unitBessemer: a pilot with no deadline is advisory, not validation. They already price us against line items. "Off the call center by February" is the deadline and the success test.

What I think

  1. They are right about depth before expansion, and so is Fede. Run maintenance phase 1 supervised since it is cheap, but the leasing hand-off is where the revenue and the pain are. Their request for a leasing audit is the depth signal.
  2. The biggest miss is ours. Five meetings of the same ask, a promise on Sept 22, nothing written. A design partner who does not know what shipped cannot use it or judge it. Restart the weekly note: one plain paragraph.
  3. Do not let "capture everything" become a two-month phone integration. Crescendo has already stalled. Staff can text or call Clara as a coworker today and notes in AppFolio are read. Tell them, measure two weeks, then decide on a bridge.
  4. Put the maintenance ramp on leasing's new behaviors. AppFolio outbound, Ember Estates escalations and tone changes go supervised or partial first. That is the methodology they asked for.
  5. "We barely deserve the six" is the honest read. Depth sets price. Tiers are fine; the February deadline matters more.

What we owe them

Older and still open: Clara standing down when staff step in (Sept 22) · emergency alert chain (Oct 7, Oct 19) · Kat's question on holding a home only for approved applications (Oct 15, no reply). They owe us the RingCentral setup email and the call-tree extensions (Sept 22).
