First text to a new lead: before and after

One page for Fede to review. The text Clara sends a minute after her first email to a new lead, today versus the proposed version, run over the real first emails Clara sent in the last two weeks.

2026-10-29, revised 2026-10-30 after Fede's first read · Proposed, pending review · 44 real first emails (38 Western Slope, 5 Situs Group, 1 Camellia, Oct 14 to Oct 29) · local prototype only, no PR · design hub: leasing engine designs, section 55.2

Today the text says only "I sent you an email." The proposal: the text stands on its own and says who, which home, the exact tour times from the email, the special in a few words when it is on top of the rent, and one question. It never mentions the email. On 44 real first emails the proposed text came out at a median of 191 characters (two text segments, same as today once the carrier opt-out line is counted), every date, time and amount matched the email, the production safety screen passed all 44, and all 44 were read by hand twice.

What Sean and Fede said on the Oct 29 call, and Fede's Oct 30 note

Sean, reading a Situs lead on the call: give it context, say which property the inquiry is about, offer the tour times, "feel free to respond here or to my email", and "instruct it to be more succinct on text than it would be in an email, no filler words". Fede: the email is supposed to be lengthy and can answer many questions, so the text is "the core: where I'm texting from, about this, here's the tour times"; always list the time range because a concrete offer gets "oh, this works for me" instead of back and forth; the special is "a way to upsell", mentioned on the first touch today. Sean on the special: "it doesn't hurt."

Fede, Oct 30, on the first draft of this page: "why would we reference the other channel?" The text should not point at the email or promise anything by email. Applied: the rule below has no mention of the email at all.

What goes where

The text (stands on its own)The email (everything else, unchanged)
Who: "Hi Sam, it's Clara with Western Slope Property Management" or "Clara with Situs Group", the same intro Clara uses today (company name where the company is centralized, building name where the building has its own team, as at Camellia)The home in full: beds, baths, square feet, rent, availability date
Which home: the address or property name, alwaysAnswers to what they asked: pets, utilities, lease terms, "can you call me", the application link
The tour times exactly as the email offers them, every window kept, written compactlyOther homes when the one they named is gone or the wrong size
The special in a few words, only when the email states one that is on top of the rent, in the email's own words (never "utilities")The special with its conditions and end date
One question: which time works. Nothing after it. No mention of the email, no "I'll send", no "details to follow"The size or layout question when there are many homes open

Target 200 characters, hard stop 278: two GSM text segments once Western Slope's number appends "Reply STOP to unsubscribe." Today's text is already two segments there.

Written by the same fast model that writes the 24-hour follow-up texts. 7 of 44 first drafts failed a check (too long, a leaked detail, one refusal on an email that offered no times) and were rewritten once; in production a text that still fails would fall back to today's wording. The check was proven with a planted wrong time and a planted dollar amount, both caught.

How the real staff introduce themselves (Fede asked)

Read from the staff's own texts and emails mirrored into the same threads. Western Slope: "Hi, this is Kat with Western Slope Property Management. I saw your inquiry to our new and upcoming Ember community" and "this is Kat with WSPM", then the community or address. Situs Group: their texts say "Thanks for your interest in our property at 801 N. Dahlia Street in Denver" and their emails sign as Situs Group with the property's street address. Clara already matches this: her texts at Situs this week open "it's Clara with Situs Group", and at Western Slope "Clara with Western Slope Property Management". The "Clara from Barcelona Apartments" on the first draft of this page was a mistake in the prototype, not in production; fixed. Camellia is the one place Clara speaks as the building ("Clara from Camellia Apartments"), because that company is set up as per-building teams. The proposed rule makes the property name mandatory in the body either way.

Why it was built this way

Decided Oct 14 (Fede: standard for every customer, no switch): about a minute after Clara's first email, the follow-up workflow sends one fixed text so the lead knows they can text back. That step is a template. It is told the lead's first name, the company or building name, and the language, and nothing else. It never sees the email, the home, the tour times or the special, because the email is written by the full Clara engine in a different step and the text step was built to be deterministic and cheap. It runs the same consent, opt-out, quiet-hours and safety checks as the follow-up texts, once per person, only when the first message was an email and nobody has texted yet. Since Oct 14, 22 Western Slope and Camellia leads received it; 11 of them answered by text. That is context, not proof the text caused the reply.

Proposal

Recommended: condense the email that went out

In the existing text step, read the delivered first email from the thread (it is already loaded there), ask the fast model for the text under the rules above, check it (every day, time, amount and name must appear in the email; plain ASCII; no dash; one question; under 278 characters), shorten once if the check fails, and if it still fails send today's text instead. Same safety screen, same gates. Spanish leads get the Spanish version. Nothing changes in the email. An improvement to live behavior: no switch, live everywhere on merge.

Alternative: a fixed template filled from data

Pass the offered tour windows, the home name and the listing special from the email step into the text step and fill a fixed sentence. No model call, no chance of a wrong fact. But the engine's offered times live in the email text, not as data the workflow receives today, so this needs new plumbing, and it only covers the simple shape (20 of 44); the other 24 would still get today's text.
