Every Camellia conversation on file — phone, text and email — was read end to end and graded: did Clara handle it herself, did she bring in a human, did the person ask for a human, or did they just go quiet? Was that the right call? What went wrong, how often, and did the fix we shipped actually hold? Test traffic, staff poking at the system and misfires (215 threads) were thrown out first. Yale, Willows and Telegram were excluded because they are not live customers.

Phone is deliberately left out of the headline (it's a different problem — see the phone section near the bottom). Out of 791 Camellia conversations read, we kept the 121 email and text threads where a real person actually asked Clara something: 87 email, 34 text. Thrown out: 215 test/internal threads, 422 phone calls, and 33 text threads that were only Clara's own renewal offers/reminders with no reply ever (nothing to handle).

"Handled herself" includes prospects who got a correct, complete answer (pricing, tour times, application link) and then simply went quiet — that's the lead going cold, not Clara failing.
Was it the right call? 103 of 121 (85%) clearly right, 11 unclear, 5 she should have just answered instead of punting, 2 she should have escalated but didn't. Severity: 90 fine, 18 meh, 13 bad, 0 disaster.
Clara's judgment is fine. The current hand-off — "email the property manager and hope" — is the weak link: when she does hand something off, the person gets an answer only about half the time.
Of the 17 hand-offs:
The tracked version of this (a question gets an owner, a clock, an automatic reminder if nobody replies, and Clara relays the answer back) was built and live-tested this weekend — but it is not switched on for Camellia. It turns on per property by naming an escalation owner; Camellia has none set, and every one of its 39 records is on the Willows test property (checked in the database before publishing).
104 handled alone; 87 rated fine, 12 meh, 5 bad:
Plus one language loop (Laura, Spanish-speaking prospect, asked "English or Spanish?" 13+ times over 26 minutes; a human had to step in the next day) — root cause fixed July 13, no recurrence.
Most common defect across email/text: "never followed up" — a promise ("someone will be in touch") with nothing after it (7 handled-alone + 4 in the hand-off set).
Every real email/text hand-off above (plus the five "should have handled / should have escalated" misses and one Spanish case) was replayed verbatim on the Willows test bench with the tracked-escalation system switched on. I played the manager: when Clara escalated, I answered by email the way the JP team would have. Graded: did she escalate → did the owner get the email → was my answer relayed to the resident → was it saved as policy → did a reworded re-ask get answered without asking again.
Bug found and fixed on the way (shipped to production tonight): the relayed answer to the resident was being silently held by the "no more than 7 messages to one person in 7 days" cap, because the relay was mis-labelled as marketing outreach instead of a reply. Everything else worked (question closed, policy saved, re-ask answered) and the resident never got the text — the same shape as a resident on the renewal-reminder cadence asking to renew cheaper. Fixed, regression-tested, merged, and re-proven live: 5 of 5 relays delivered within 7–14 seconds of the manager's reply.

Scorecard. Of the 9 real cases where nobody ever answered the person: 5 now get a tracked question + relayed answer + learned policy (r01, r07, r14, r15, r16-run-1), 2 get a correct answer on the spot (r12 from a prior lesson, r17), 2 still miss (r13 refuses instead of asking; r18 dodges the lease-term ask). Every hand-off that opened a tracked question was answered back to the resident within 14 seconds of the manager's reply. Learning is real and durable: r12 was answered from a policy the manager taught 24 hours earlier; r04 and r08 from policies taught within the hour.
Two things the replay exposed that are not fixed: (a) escalation is not deterministic on identical input — r08 and r16 escalated in one run and did not in another; (b) when Clara says "I've flagged it / I'm looping in the team" without a tool call behind it, nothing reaches a human (r16 run 3, r08 run 1). Both are on the decision doc (Decisions 6–8) with a recommendation.
Runaway brake (Decision 5) tripped again mid-run at row 41 and jammed the bench thread until an operator note reset it; the harness now resets it itself. At Camellia this is a chatty resident on a long thread — the more the team answers escalations, the sooner Clara goes silent on them.
422 real calls; 120 were empty (caller never spoke — dead air or hang-up on the greeting) and are removed. Of the 302 calls with content: Clara handled 60 (20%) herself; 89 (30%) she handed off (36 vendors, deliveries/PO numbers, package retrieval, rent-payment questions); 112 (37%) the caller asked for a person or the office by name; 41 (14%) cut off mid-call. Of the 201 transfers, 42 failed (voicemail, dead air, loop back to Clara). Phone is a separate project: transfer reliability + letting Clara try before transferring when someone asks for "the office." The phone-heavy defect families, fix history, and lineage are kept below for the record.

The source data provided for this report included a total count of 791 conversations and a count of 215 excluded as test/artifact traffic, but did not include the individual conversation IDs for the excluded set — only the real 576 were provided at the individual-record level. So this appendix can state the count and the exclusion categories (see Method & Limits below) but cannot list the 215 IDs themselves without going back to the source system.
The population is every conversation tied to Camellia Apartments — the one live property — across every channel Clara operates on: email, text, and phone. Yale 25 Station isn't live yet, The Willows is the internal test bench, and Telegram / unassigned threads are internal test traffic, so all of that was excluded before this analysis started, along with 215 other conversations flagged as tests or artifacts rather than real resident/prospect/vendor interactions — that exclusion call was a judgment made upstream of this report, not something re-verified here. Every conversation was read and graded by an automated system that quotes evidence from the actual transcript for its bucket, severity, and outcome calls — it is not a person re-reading all 576 calls by hand, so the "unclear" (32%) and "no evidence" categories reflect real gaps in what the transcripts captured (calls that cut off, transfers with no visible follow-through), not a refusal to judge. The fix-history sections (6, 7, and Appendix A) are built from git commit history and saved session transcripts; several fixes could not be traced back to a specific session where you personally requested them (noted honestly in each case rather than assumed), and — critically — almost none of the August fixes have enough real call volume after they shipped to confirm they actually worked, since this data window ends August 16, the same day some of the last fixes landed.
