Tour before application

Does a renter see the home before Clara sends the application? Proposed: one company setting, Tour before application, off by default. Pending Fede's review; nothing built.

2026-10-29 · session 003 · supersedes the Aug 25 page

The two voices. Kat at Western Slope, Oct 19, by email: "We always do a showing in person or virtual before we send them an application. We don't want people spending the money if they haven't seen it first." Jason, her owner, Oct 14 on the weekly call: "Clara just sends an app out. I don't think there should be approval." Both are right for their seat. That is a setting, not a rule.

Western Slope (Kat, Oct 19); none for "always send"
Renter asks:"send me an application" TOUR BEFORE APPLICATION: OFF (today, default) link goes out now (AppFolio sends, or the fixed link) → tour still offered TOUR BEFORE APPLICATION: ON (Fede turns it on per customer) Clara books the tour and says the application comes right after the showing → link sends itself after the tour (built) · second ask or "can't tour" gets it anyway
One company setting picks the path; only the first-ask hold and the wording are new.

Counted from our copy of the guest cards (Oct 28), the live prospects and email threads, and the robot dumps; most cards carry no message and are not counted. The Zillow button reads "I'm interested in your property and would like to move forward. Can you send me an application for this property?" (43 seen).

  • Western Slope, Kat, Oct 19 email: "I noticed that Clara is sending out applications before people have even seen the property? We always do a showing in person or virtual before we send them an application. We don't want people spending the money if they haven't seen it first." Nobody replied with a decision.
  • Western Slope, Oct 14 call (Jay or Kat): "the application fee laws in Colorado… we're on the hook for refunding their application fees." Jason, same call: "You guys are overthinking the app stuff… Clara just sends an app out. I don't think there should be approval."
  • Western Slope, Kat, Oct 15 email: "we do still show until the application is complete… Maybe she could text me first and I can let her know if I think the app is solid or not?"
  • Situs: staff send the application from the guest card after the showing in practice (Eileen Sep 1: "she sends the application, but then, okay, if the showing occurred"; Miriam Oct 20: the brother toured, then "had me send [him] the application"). No stated rule either way.
  • Camellia: fee rules only (the fee may not exceed processing cost), nothing on timing.
  • Industry (thin, vendor pages only): Funnel and Elise advertise sending the application link after each tour; neither page documents an "on request" option, and their help docs were not read. Fair-housing guidance asks for one process applied to everyone, which a company-wide setting satisfies and a per-lead staff judgment does not.

Today's code, in one paragraph

On text and email the model calls the send tool when asked. A tour never gates it. One home: send. Several homes: the one the renter chose, else ask which. Mode "AppFolio sends" (Western Slope, Situs, sandbox): create the guest card if missing, press AppFolio's send, held with the reply while the company is supervised. Mode "fixed link" (JP&Co, and any company left unset): paste the stored link, or forward to staff if none. Separately, the link sends itself once a tour happened (attended stamp, or tour end plus two hours). On calls Clara promises "by email right after this call", and a pattern over the caller's words triggers the same send after the call. Two gaps found on the way: the Oct 27 ruling that unset means "AppFolio sends" is not in code, and several failure outcomes still forward to staff against the Oct 3 ruling.

The setting

Before

One rule for every company: send on ask. Kat's objection has no home except a per-lead text to her, which is the manual-decision flow we do not build.

After

One company setting, Tour before application: off (default, today's behavior) or on. Shown on the customer page under Leasing. Fede turns it on per customer.

With it on, exactly: on an application ask with no tour on record, Clara books the tour and says the application link comes right after the showing. The existing after-tour send delivers it. The link goes out on the first ask anyway when the renter says they already toured, says they cannot tour (out of state, sight unseen), or asks a second time. Clara never says no twice and never asks staff. Voice uses the same rule in its promise line. The after-tour send and the "already applied" check are unchanged.

Decisions for Fede

#QuestionOptionsRecommendation
1Scopea) company · b) property · c) company with property overridea. Your Sep 19 ruling; one process per company is also the fair-housing-safe shape.
2Default for a company that never set ita) off, send on ask · b) ona. Every ruling since July; Jason's view; 3.5% of first messages are the application button, so the cost of waiting is small either way.
3Escape hatches when it is ona) second ask, already toured, cannot tour · b) second ask only · c) nonea. The Oct 2 bug was "no" with no way out; the hatches are what make it not that bug.
4Kat's "text me first and I decide"a) no, the setting decides · b) build the per-lead aska. A per-lead human decision is the flow we never build, and it is the uneven process fair housing warns about.
5Western Slopea) turn it on once proven · b) leave off and answer Kata, your call at turn-on time. Kat's email has sat 10 days without an answer either way.
6Fix the two gaps found (unset means AppFolio sends; failure outcomes still forward to staff)a) two small fix PRs, no switch · b) leavea. Both are your rulings already.
Proof plan and what is not here
  • Local first (your call Oct 29): a replay over the 53 template asks, the 50 free-text asks and the Tessa thread, both settings, byte-identical with it off; a planted defect (hatches removed) must turn the "on" rows red.
  • Then: Willows run of a real email ask with it on: tour booked, wording as above, link arrives after the tour stamp; then the sandbox company in Western Slope's shape; then Fede's turn-on at Western Slope.
  • Verified in Slack by the session: Kat's Oct 19 email (#western-slope, 12:40 PM CDT) and Jason's Oct 14 line (#transcripts raw transcript). Not verified: the Oct 14 call labels "J." for both Jay and Kat, so the fee-law line may be either; the lead counts skip cards with no message (most of them) and may double count a few email-plus-card pairs; the industry defaults rest on vendor marketing pages; the Situs staff quotes come from the raw call transcripts in the session scratchpad, not re-read for this check.
  • Files: session 003 scratchpad appev/leads-final.json, appev/report-out.txt, appsearch/NOTES-application-timing-evidence.txt; history and code trace in the history agent report.
